The Ins and Outs of Hyping: Correspondence Extract with My Personal Team

The story behind hyping :

"You really never know what you are going to get..."

At best as I can say it, hyping really is about making an investment into building a network.

You might not see the fruits of it, but you have sure planted the seeds.

Once upon a time, a contact (A) that I picked up a year ago, forwards my email to a friend,  who contacted me to ask if he could place cheque immediately to buy a project that I just emailed to (A).

A few months later... one of our new joiners (Nicholas Wong) comes to me and says,
"Do you know Prakash (A)? He sits next to me at work!! He and i always talk s*** together!!"

And (A) is the guy I spoke to at a traffic light in 2010, after he bought his supper, 2 months into my property career. Years later, I am still harvesting it's rewards.

Growing A Career In a Culture of Excellence - Correspondence with My Personal Team


Dear All,

As the dust settles after another map day, just something to share about my first months in this business, and the beautiful mad-house called Huttons.

As most of you know, prior to Sept, I have never been in a core team before. When I first joined, the only life I knew in projects was about running from project to project to project to project to project and so on.  

To me, this was NORMAL.
We worked 9am-9pm daily, everyday
To me, this life was NORMAL.
There was no such thing as "off day", or "lunch break", and again, to me this was NORMAL.

Only much later on where I was in resale where  I watched OTHER agency agents take 3 months to sell one house. Did I realise what I had gone through in HUTTONS was ABNORMAL..

Surviving what I have described above, to me was a non issue for the simple reason was that ALL my peers fought the good fight everyday together irregardless of moral, or even the result. We did this because we all thought we were NORMAL.

Today, some of you work in environments where you by now have realised we are ABNORMAL. And that this punishing and rigorous training scheme is truly truly truly ABNORMAL.
Hence you will be faced with a struggle that I had the fortune not to have had.
Which at this point, I leave you all with a choice:
A) do what is "NORMAL", and then turn out, well... "NORMAL".
Or
B) Do what is "ABNORMAL", and then learn to be something truly "ABNORMAL". 

But be fair warned that to fight for so great a prize WILL come at potentially a great cost.
In this contest of your struggle you will find your true self.
The end prize is to be trained in the exact same path I was trained during my first 6 months.

Were there casualties? - Yes there were.
Why were there casualties? - They quit.

I have said to some of you this, I will say it again, even if you quit, I will not let you fall. If it means dragging you kicking and screaming across the finish line, I will.

The prize: as some of you might have known what I did after KR preview; I brought a buyer into another agency's Showflat, that I have never seen before, and I OWNED it. 3 hours later, case closed, presented by yours truly.

Hence, in life there really is always a choice.
"Grow, or don't grow", make your decision ...

Team Culture Building - DISCIPLINE & COMMITMENT


Hey All, 

At this stage, I am writing this as a team culture alignment.  At this stage in a team's growth, as with a child growing up, there are only so many chances that the right tone, the right culture may be built.

Right now, we are a very open, team orientated family group whereby we got each other's backs in any and every situation, this allows the flexibility to maneuver and share tasks that would otherwise not be available in other situations given the lone ranger nature of this industry, currently we can approach projects, build GTAs, and still be able to do the research, planning and  ground work all as a team, which is already rare in any real estate company.

And yet, there is more to build upon.

Moving into the next phase of our building, we have diversified the team across 3 main projects/Sectors:
1.  King Albert Park
2.  Midtown
3.  NE Sites

In the project entry phase, EVERYONE got assigned to their Group Leaders (GL) of choice or recommendation.  In this sense, which brings me to our next step in our team's evolution.

I have been pondering why all fellow team mates were readily accepted to the Core Team Groups.  The most telling reason that first comes to mind is that ALL associates that come from this team and claim the use of our collective brand name, are all very well trained.  Some of you would have been approached by multiple Group Leaders all wanting to enlist your abilities, and this tells very much on how far you have been trained over a very short period of time.

Is that enough?  At this stage, I would like to add 2 more ingredients:

DISCIPLINE
&
COMMITMENT

Working in combined teams outside the group, and most importantly within the Division, ALL the group leaders, team leaders all know each other.  To have a functioning team environment, high morale is key and fundamental, followed closely by Discipline and Commitment.  

To put them simply, FULFILL whatever you have committed yourself to do. ON TIME, ON TARGET.
Nothing less that the complete fulfillment of the accepted task is permissible, no excuses.
Some examples:
"I woke up late..."
"I need to meet my long lost friend/dog..."
"I forgot I was on duty..."
"I am tired from yesterday's...."
"I don't feel like working today..."

Any failure to do so, is a personal integrity failure to self, and a negative impact to our collective BRAND.  These are cumulative, and overtime, are detrimental to your personal brand.  For example, over time, no decent GL would touch such a CT member with a 30ft pole, or risk the negative influence on their own team.

At this stage, YOU are the pioneers of this great adventure, this will be something that is owned and built by you yourselves.  Your own collective brand.  Thus far, we have done well.   Let's keep it that way, and be vigilant in guarding it all the way till momentum carries it running.

Project Launch Trained VS Resale/Rental Trained


Hi, when joining an agency can I choose which division to join or rather I will be allocated to one of them? If I am interested in joining Huttons what are the procedures of joining after I passed my res exam?

Welcome to this new and exciting career path. Once you pass your exams, you would be have to wait for your official certificate before making your application to Huttons Asia Pte Ltd.

The biggest differentiating factor for Huttons Asia Pte Ltd is our expertise in Project Launches. The only way that you would be able to select who you are joining is to already know who the person is before hand. That would most likely be either through networking. In that case, you would already have heard peer reviews, and know something of the person's track record in the company. No doubt this is a more certain path to knowing what you are getting into. At the same time, there is also a risk this way as joining a big name anywhere, does not mean that you would be getting big-name attention.

Or rather, be expected that you would still be allocated to a sub-manager within the big-name division and end up back at square one again anyway. 

In either case, before you join, you would also be given the chance to meet up with them and better find out whether their work methodology and team culture best fits what you are looking at BEFORE you take the plunge.

Each mentor has a profile someplace, search them out and make an informed decision on your next step!

Engineering the Environment For Success, The Fallacies on One-on-One Training


Hello I have just passed my res exam. I have a few qns to ask. 1) Which agency provides 1 to 1 mentor system. 2) How long does the in-house training last? 3) Agents can choose their own area of specialisation or rather this is being allocated by the agency? Thanks!

Hello!!

Noted on your questions, I will answer them in turn.

Firstly, for one-2-one mentorship, most agencies have them to some degree or another. Rather, I would inquire into the purpose that you would seek such mentorship methods.

It seems highly fashionable that new associates have that as a expectation. However, this is a double edged sword. Meaning, a competent coach/trainer would be able impact the trainee in a short amount of time, BUT, and the big BUT is, that in the absence of an independent mind that is also undergoing training with you, HOW, would you filter out the trainers who are trying to pull a fast one on you?

One-on-one training also has the drawback on not being able to have peer learning experiences, shared knowledge, and simple examples to draw upon to justify the lesson at hand. Furthermore, it will always seem intimidating for a senior person to be training a newbie personally.

Picture this, a learning environment where there is peer sharing, newbies join classes that are mixed with their seniors (not TOO senior, max 12 months old, and already top performers). How does that affect the mindset of the new associate? And, all this even before the trainer steps into the classroom and opens his mouth.

Half the battle is already won.

To have engineered an environment that is conducive to the new associate's success is a powerful resource. If you meet a trainer/mentor/coach/leader who is able to do this, all this will be on hand for you to observe and to be a part of. The converse unfortunately is also true. Where, someone aspiring to be any of the former would rely on, and almost exclusively:

"One-on-One training".

2. Duration of In-house training:
Learning is about change, change is about survival, learn to survive. Any training program that is finite and has an end date, is a recipe for doom given the dynamism of the real estate industry.

3. Agents who can select their field of specialization:
The only agencies who make allocations on their agent's fields of specialization do so only for the reason of limited knowledge/expertise to access those fields. In this sense, managers/mentors who work alone are most likely to fall into this category. Anyone who claims to be an expert in all domains in real estate is... RARE.

Thus in this sense, what you are looking for is an extended team whereby in the collective of the individuals, there lies this necessary knowledge for whichever field the new associate chooses to go into. If this alone was challenging, that alone would be insufficient, there also needs an underlying culture of trust and unbounded sharing, without which such an alliance would fail.

Thus and therefore, I hope this short conversation puts some clarity into your questions such that you may seek your answers with more awareness.

Good Evening..

The answer to your question is 2 fold:

FIRSTLY,
The income of a Real Estate Salesperson (RES) lies in the transaction volume of the market place. Aka, the more transactions, the more commissions are being made. For the cooling measures, you need to look at them in totality, for example, the latest set of cooling measures are the latest in a series of 7 cooling measures.

Since then, the volume of transactions has not dipped, but climbed at a steady pace with no drop in prices expected. Furthermore, a RES derives his/her income from numerous sources;

A) New Project Sales
B) Private resale/rentals
C) HDB resale/rentals
D) Industrial/Commercial Launch Sales, Resale, Rentals


Thus the idea is always to "Fight down the path of least resistance". Each time the cooling measures are announced, one of the above paths gets affected, but the hot money finds another path. The idea is to be part of a team that has access and avenues to chase down these opportunities.

SECONDLY, 
A big assumptions lie on the belief that the cooling measures are doing their intended job.

Let me put this into perspective. To us Singaporeans/Living in Singapore, the latest round of cooling measures seems "Harsh" as some market watchers have put it. However, when viewed from a global perspective, our property prices with all the ABSD rolled in, still seems cheap to some countries.

Meaning, the measures that other countries are even harsher, thus making our measures look relatively more attractive, and a likely destination for this global monies to go to. Thus, it really depends where you bring your buyers in from.

Why RES Training Concurrent with Money Skills Training is Vital...


Hi should I take res exam first before joining an agency or should I join an agency first which help me to prepare for the exam and provide training at the same time? Which is the better option?

Hello YJ,

The answer to your question is two fold:

Firstly, you simply cannot sign up with any agency before you have passed your exams and gotten your certification. The joining procedure for any agency according to CEA rules are that you must first attend classes, pass your exams, and then once you have been issued your certificate, only then are you able to sign up with any agency.

In any case where you are promised otherwise, it is simply untrue. It is this reason that many agencies do not begin formal training until you have passed your RES exams, and then formally signed up with them. Unfortunately, there is a very big risk involved in this.

Let me explain:

You have raised a valid concern, that in an ideal situation, training should occur simultaneously with your RES classes/exams. Why? For the most part, RES classes and exams deal mainly with the legal aspects of Real Estate, and not the money making aspects. Hence, someone who waits till they are certified and joins an agency will find that they are wholly unequipped and unskilled in the money making aspects of the business.

The idea is to build your marketing systems, learn the business side skills, whilst at the same time attending RES classes. All new associates have a limited life span, meaning they need to have a sustaining income come in by a certain time period, or else they will simply fade away. Hence, the ideal situation is that new associates have cases pending work or even better "closing" even before their licensing is ready. Thus, work must always begin as soon as possible on grooming them.

How then does my team avoid the condition that others have for them to register formally before training begins? Is there any paperwork to sign?

My answer is that there is none. We simply far exceed the expectations on the new joiner in terms of quality of training, field mentorship, and providing an open sharing environment with peers to work with and share from. In short, if the new associate finds something better during their time with us, they are welcome to leave. Thus far, none have.

I hope this leaves you with a better idea on where to proceed to from here hence.

I am interested to join Huttons but I am not able to find much information of which agency in huttons to join. Any one inside Huttons which to shed some light of finding a Huttons agency to join?

Thank you for your interest in a career within Huttons Asia Pte Ltd.

To start of, let me draw a distinction between Real Estate Agencies:

Those that do Project Launches, and those that do not. For agencies that do mainly resale and rentals, these agencies are essentially all the same. For the most part, it is about individual agents entering into sale arrangements with individual sellers. For Project launches, it is about the Agency itself entering into a sales agreement with the developer. In this case, Huttons Asia Pte Ltd is undoubtedly the market leader in project new launches. For big players to enter in such agreements with the whole agency, it is an extremely good vote of confidence to the agency that the sales team has what it takes to deliver the desired result.

In this case, substantial to complete sell out of the entire project before the official preview date. Not many agencies can accomplish this. In the situations where the project is sold via joint marketing, we outsold our counterpart agency 8:1 in the Alexandra Central launch.

Within the Agency, there are multiple teams and divisions. To meet all the leaders within that is an almost impossible task, having said that, what you would be looking for is 2 fold. Firstly, mentoring. Within the division, sub teams have their own "culture" as well. In its most extreme, you have team leaders who will just ask you to go for training. At the other end, there are teams that leave no team mate behind. Secondly, look for a team culture that best fits your personal beliefs.

The team culture is a direct reflection of the team leader himself, thus, meet the team, know the leader. Hope this addresses your question somewhat.

New Associate 101: The Business Plan VS The Financing Plan


Hi all :) I want to take property as a career. However i just got enough money for the course/exam fees. How much more money i need to get it going ? I have heard of some that got enough money to keep them going for the next 6 months.

Good Evening!

The question you broached is a critical one that perhaps is 50% of the conversation time I have with all my potential associates. It is the second leg to the equation that I call the "Financing Plan", that goes together with the "Business Plan".

Real Estate is NOT a career, it is a business, and must be rightly assessed as such.

The Business Plan side of the equation contains all the flowery potential of how far the business can take you, but it is the Financial Plan that determines the odds of success. As you have rightly pointed out, some new comers even set aside 6 months of savings to cover expenses. This is rightly so given the traditional statistics of real estate.

From the time you sign up for your classes till you get your license, this is easily a 14 week time horizon, coupled with the fact that new associates are NOT expected to close their first deals within the first 6 months, you can see why many are prudent in keeping such levels of savings. This savings however is not a rule of thumb figure. It is benchmarked against the proposed "Business Plan".

If you are using highly leveraged systems to generate leads and close deals, you will be expecting a significant expenditure outlay. On the other hand, if you are using more direct marketing approaches, you will find that your expenses are considerable less, the cost being more blood and sweat. Still, for new associates I always recommend a balanced approach of BOTH systems, and DIRECT marketing.

For all new entrants that I meet, it is ALWAYS critical that the proposed business plan and the financial plan both BALANCE. Failing which, you coming under my care and tutelage becomes a doomed exercise. When the above 2 meet, then the only ingredients are sheer will, determination and a positive attitude, and the deals will come on their own.

I hope the above answers your concerns. Also, I would like to leave you with this thought. A new associate always hold tremendous potential, but are always delicate. If well tended and groomed, they are like a quiet amber that slowly grows into a raging flame. If tended poorly, then once the confidence is shattered, they will likely never walk this path again.

Thank you for sharing your questions as above.

Some agencies allow their sub-divisions to have distinguishing names and identities. Such a practice has not sat well with Huttons as it is a prelude to the team eventually breaking away from the parent company.

In essence, these are just names, with no other real distinguishing factors between them other than the team culture.

In selecting a mentor, it is very hard to see beyond the first encounter with the individual. However, I would like to lay out some other aspects that you might want to consider when selecting a team of your interest to join.

The best way to assess a team leader, is to speak with the junior team that he had trained and brought up personally. Some agencies make a business of poaching other existing sales staff, and hence, would not be a very healthy indication of the team leader's ability to impact individual results.

Furthering that, the team leader also is in the position to impact the team culture. By the nature of the industry, Real Estate Sales is very much an individual business, however I have realised that a new associate's chances of success are very much higher when they work in teams with their seniors and team leaders in the field.

Thus it paved the wave for evolving the team culture into one where everyone works together, to share knowledge and to assist each other in closing. In this manner, I have achieved a very impressive result whereby majority of all new associates have closed deals within their first 2 months on board, and all within 4-6 months.

No one gets left behind.

This team emphasized team work, and direct leadership from the front.

Hi. If a brand new RES join a team/division in an agency but realize there is no progression n team is also not doing well. Can he/she request to transfer to another team or division in the same agency? If impossible isit advisable for him to change to another agency instead? Any advice for a new bird that is looking to join the industry full time? Is it more appropriate to start off doing project sales or hdb sales? What are the start up cost involved?

Thank you for your queries as above,

I take it that you have yet to join an agency and are worried about making the wrong choices?

I will break-down and answer your queries as they are:


1. On switching within teams or across agencies
The first step is always the most important step, in this case, I would recommend making the right step as the main priority.

All new entrants have a limited "lifespan", in that they need to start generating a positive result and having cash coming in, without which their savings would dry up and they would be forced to leave the industry.

In this sense, meeting and interacting with your prospective new managers is vital. Much can be said about one's abilities, however I find the best approach is to meet the team leader's team.

"Show me the men, and I will know the leader, show me the leader, and I will know the men".

Both are reflections of each other, and are very difficult to disguise, hence, look for the team culture that best supports each other, and from the results of the junior team that the leader had derived a direct result on. Most teams only come together for gatherings and meetings due to the "lone-ranger" nature of the business. I have toyed with a formula that has new associates work in the field at the team level, that way, with a mentor and field team leader on the ground all the time, as well as having peer support, a new associate's chances of succeeding in this industry are increased many fold.

With regards to your question, different agencies have different procedures and rules on transferring between teams.


2. On transferring between agencies


This is also pointless as different agencies all have different abilities and different cultures. Furthermore, different agencies have different access to developers and project launches.

In the project launch sphere, Huttons Asia Pte Ltd is undoubtedly the market leader. We have already appeared in the news 3 times with the launches of QBay, La Fiesta and Alexandra Central for those 3.


3. On Start-Up Costs

This really depends on the business plan and the marketing vehicles involved. Start Up costs usually pertain more towards "Systems Based Marketing".

This is why a lot of new associates start in project sales. There is a ready product on hand, and if you focus on direct marketing such as hyping or TM, there is virtually no cost, and unlimited income!!

For newbies looking to start and picking between HDB and Projects, it really is a no-brainer situation. Meaning, from the very onset, some Agencies have access to New Launch Projects, some do not. Thus, if you are with an agency that has many good quality launches, you would also be able to do HDB, but the same is clearly NOT true for the converse.
